Runway's Character Swap Recasts Existing Footage Without a Reshoot
Runway's new Character Swap app recasts people or locations in any video while preserving the original motion, with optional audio transfer.
- Runway launched Character Swap inside App Studio for recasting video characters or locations
- Preserves original motion using depth-map guided keyframes plus Seedance 2.5
- Supports audio transfer or full audio swap to match the new scene
- Replace people or settings from a reference image or text prompt
- Targets ad localization, reshoot avoidance, and multi-market variant production
- Part of Runway's broader App Studio no-code builder for creative pipelines
Runway has released Character Swap, a tool that replaces a person or setting in existing footage while preserving the source clip’s camera movement and performance. Editors can retain the original audio or substitute a new track.
The tool is available through App Studio, Runway’s recently launched no-code environment for building reusable creative workflows. Character Swap accepts a reference image or text prompt, generates a depth-guided keyframe, and uses Seedance 2.5 to carry the replacement through the clip.
Depth anchors the replacement
Character Swap processes footage in three stages:
- It estimates the depth of objects and people in the source video.
- It generates a keyframe containing the requested character or location.
- Seedance 2.5 propagates that keyframe across the clip using the source motion and camera path.
A depth map is a grayscale representation of distance from the camera. Brightness values indicate where surfaces sit within the scene, giving the generation model a spatial guide for scale, position, and occlusion. That conditioning helps the replacement follow the original geometry and reduces drift between frames.
One performance, several versions
Character Swap supports several post-production and versioning tasks from the same source footage:
| Workflow | What changes | What carries over |
|---|---|---|
| Character replacement | The person, based on an image or prompt | Body movement, timing, framing, and camera motion |
| Location replacement | The surrounding environment | The actor’s performance and shot structure |
| Audio transfer | The visual scene | The source dialogue, music, or effects |
| Audio replacement | The soundtrack and visuals | The source clip’s motion and timing |
Advertising teams could produce regional casting, product, or location variants from one approved spot. Film and game teams could test casting choices, create previs, or revise a scene without recalling performers and rebuilding the set. Each use still requires permission for the footage, voices, likenesses, and brand assets involved.
App Studio makes the pipeline reusable
Character Swap ships with other App Studio templates, including Precise Edit, Style Out, Product Shoot, and Table Read. App Studio converts plain-language instructions into hosted applications that can combine Runway’s image, video, and audio models with Brand Kit assets, workspace access, and shared credits.
Runway positions Agent as an interface for individual generation tasks. App Studio saves the prompts, model sequence, and brand settings as a repeatable tool, allowing colleagues to run an approved workflow without rebuilding its configuration for every job.
Production details remain open
| Question | Current information |
|---|---|
| Maximum clip length | Runway has not published a specific Character Swap limit. The 30-second cap on related Edit Studio workflows does not establish the limit here. |
| Resolution and export formats | The release does not specify output resolutions, frame rates, codecs, or alpha-channel support. |
| Credit usage | Character Swap uses credits from the customer’s Runway plan, but Runway has not listed a separate per-run price. |
| API access | The announcement describes App Studio access and does not identify a dedicated Character Swap endpoint. |
| Identity consistency | Depth guidance constrains geometry, but teams should test major changes in body shape, clothing, occlusion, and shot length. |
| Lip synchronization | Audio can be retained or replaced, though Runway has not published accuracy measurements for dialogue transferred to a new face. |
Recasting shifts revisions into post
Reshoots require scheduling talent, rebuilding locations, and repeating production work. Character Swap moves some casting, localization, and environment revisions into post-production, where teams can generate and review variants from an existing take.
Its practical value will depend on temporal consistency, export quality, processing cost, and control over difficult shots. For developers and production teams, the release also signals Runway’s broader direction: packaging multi-model video pipelines as shared applications instead of leaving every user to assemble prompts and settings by hand.
